Black Friday isn’t the finish line - How brands can keep winning shoppers through Q4
Black Friday is one of the biggest moments in the Q4 retail calendar. But for brands, there’s a danger in treating it as the finishing line rather than one stage in a changing Christmas shopping journey.
Mintel found that one in four shoppers waited until December to begin their Christmas shopping in 2025. In grocery, Kantar recorded the biggest sales day of Christmas 2025 on 22 December, with the greatest number of shopping trips taking place on 23 December.
The message for brands is simple: there is still a lot of sales opportunity in play after Black Friday – and plenty of purchase decisions left to influence.
The challenge is not simply to keep Q4 activity running for longer. It is to adapt it as shopper missions change.
Q4 isn’t one long shopper mission
What a shopper needs from a brand in October can be very different from what they need three days before Christmas.
We see the Q4 journey broadly evolving through four missions:
October: Inspire me
Shoppers are looking ahead. It’s an opportunity to build awareness, create excitement and introduce products they might not otherwise consider.
November: Give me a reason
Deals, comparison and planned purchasing become more important. Black Friday creates a major conversion opportunity as shoppers look to secure the products they want at the right price.
December: Help me choose
The deadline is getting closer, but many decisions are still being made. Shoppers may need gifting inspiration, product reassurance and help choosing between alternatives.
The final week: Make it easy
Urgency increases. Products need to be available, visible and easy to buy.
If the shopper mission keeps changing, brand activation needs to change with it.
Don’t let your Christmas activation become wallpaper
Many Christmas campaigns begin weeks before the big day. But there’s a risk in simply putting activity in place and leaving it there.
By December, shoppers may have been exposed to festive advertising, promotions, displays and POS for weeks. What felt festive and attention-grabbing in October can be invisible by December. What attracted attention when it first appeared may now just blend into the background.
So ask yourself a simple question:
If a shopper has walked past the same display, offer or message for six weeks, what is giving them a reason to notice it today?
Brands need to keep creating moments of disruption.
That could mean refreshing the message or location, creating theatre around a product, introducing sampling or demonstrations, offering a timely voucher or reward, or using knowledgeable people to help solve a Christmas shopping dilemma.
The objective isn’t simply to remain present throughout Q4. It’s to remain relevant and noticeable.
The two jobs of brand activation in December
December deserves particular attention because late shopping doesn’t necessarily mean decided shopping.
Someone may know they need a gift for Dad, something special for Christmas dinner or a bottle to take to a party without knowing exactly what they’re going to buy - even if AI has given them a few recommendations in the first instance (read our article on The Effect of Ai on Christmas)
That leaves a significant amount of influenceable demand in the market,
For brands, we think December activation has two important jobs.
1. Create a reason to stop
Even as Christmas approaches, there are opportunities to inspire shoppers and disrupt habitual choices.
Experiential activations can create theatre. Sampling can introduce a product shoppers hadn't considered. Demonstrations can make benefits tangible. Brand ambassadors can provide inspiration or reassurance. Gifting displays can make choosing easier. Vouchers or rewards can provide another reason to buy now – or come back later.
The key is to give busy shoppers a reason to pause and engage rather than simply walking past.
2. Remove reasons not to buy
As the deadline gets closer, friction becomes increasingly costly.
Is the product available? Can shoppers find it? Is the promotion obvious? Is the display compliant? Can they quickly understand which product is right for them?
The closer we get to Christmas, the more important availability, visibility, clarity and convenience become.
That makes strong retail execution critical. Merchandising, secondary sitings, POS compliance and tactical field support can all help ensure brands are easy to find and easy to buy when shopper urgency is at its highest.
Don’t run out of steam when shoppers are speeding up
There can be a disconnect between the rhythm of a brand’s Q4 campaign and the rhythm of its shoppers.
Brand activity can build through autumn, peak around Black Friday and then begin to wind down.
Meanwhile, shoppers continue buying. Some are only just getting started. Others are making final gifting decisions, preparing for entertaining, treating themselves or making increasingly urgent last-minute trips.
That makes December an important time to retain the ability to respond.
Rather than asking only “How much Q4 activity do we need?”, brands should also be asking:
“Where and when can additional activity make the biggest commercial difference?”
The answer won't always be the same.
A brand might need experiential activity or sampling to generate excitement in one location, active selling to help shoppers choose in another, syndicated Flex merchandising support across grocery, or shared-service coverage to respond efficiently across convenience.
The opportunity is to deploy the right resource against the right shopper mission – rather than relying on one fixed approach from October to Christmas Eve.
Our take: plan the moments, not just the quarter
Black Friday matters. But it isn’t the finish line.
December still contains shoppers who haven't started, haven't decided or remain open to inspiration. As Christmas gets closer, ensuring products are available, visible and easy to buy becomes even more important.
Our view is that brands need to keep adapting rather than simply keep going.
Create fresh reasons to stop. Refresh activity before it becomes background noise. Remove friction as urgency increases. Ensure you keep enough flexibility in your field strategy to move resource towards the opportunities that emerge.
